Project tools track work beautifully and know nothing about money. For a service business in India, that gap is where the margin disappears.

Asana, Trello and ClickUp are good at what they do. Boards, tasks, dependencies, assignees, due dates, views for every taste — if the question is "who is doing what by when", they answer it well and their free tiers are generous.

They are also, by design, unaware of money. No project tool in that category knows your GST rate, your staff cost per hour, or whether the work on that board was ever invoiced. For a product team that does not matter, because a product team is a cost centre and nobody expects the board to produce a bill. For an Indian agency, IT firm, interior designer or consultancy, the board is the revenue, and the disconnection is expensive.

The three numbers that go missing

What the job cost

The board shows forty tasks completed. It cannot tell you that the job consumed 180 hours against a quotation built on 90, because it has no hours, no salaries, and no quotation. You find out at year-end, in Excel, if at all.

What was delivered but never billed

The out-of-scope request that arrived in a comment and got done. On the board it is a completed card, which looks like success. On the P&L it is unpaid work.

Which clients are worth keeping

Every service business has a client who is pleasant, demanding and quietly unprofitable. Identifying them requires cost per job and revenue per client in the same place. A project tool has neither.

The usual workaround, and what it costs

Most firms bridge the gap with a spreadsheet: hours in a sheet, invoices in Tally, tasks on the board. It works, in the sense that the bills go out. What it cannot do is tell you anything in time to act. Profitability computed six months late is history, not management — the quotation that was underpriced has already been repeated four times.

What to look for in an alternative

  1. Time against tasks, not just against a week.
  2. A cost rate per person, so hours convert to money without a second system.
  3. Quotation to project to invoice as one chain, so scope, work and bill refer to the same thing.
  4. Profit per project as a screen, not a spreadsheet exercise.
  5. GST-correct invoices in the same place, because in India the invoice has rules.

Notice that none of these are project-management features. Any tool you shortlist will beat Asana on boards roughly never — that is not the trade you are making. The trade is board sophistication for financial continuity.

The test

Pick your three largest jobs from last year. For each, write down the quoted value, the hours actually spent, and the total invoiced. If you cannot fill that table in under an hour, the board is not your system of record — and whatever is, it is not telling you anything useful about margin.
